Innovationscontrolling


[:de]Innovation heisst wortwörtlich übersetzt Neuerung oder Erneuerung. Wirtschaft und Gesellschaft wandeln sich, wenn Produktionsfaktoren auf eine neuartige Weise miteinander verbunden und ausgenützt werden. Dabei kann eine Unternehmung technische oder organisatorische Neuerungen durchsetzen. Heutzutage ist es sehr wichtig, dass eine Unternehmung innovativ bleibt und sich nicht auf realisierten Erfolgen ausruht. Doch was hat das für einen Einfluss aufs Controlling? Werden doch in diesem vor allem betriebswirtschaftliche Zahlen und Zusammenhänge ausgewertet. Neuartige Controlling Ansätze besagen, dass Innovations-Controlling immer wichtiger wird. Dabei werden Innovationen in drei Sparten aufgeteilt: Prozesse, Produkte und Struktur.

– Prozessinnovationen:
Diese verbessern die Endqualität der Dienstleistung oder des Produktes.
z.B. Einsparung von Produktionstagen durch bessere Organisation der Produktionsstandorte/linien.

– Produktinnovationen:
Bringen neue Produkte und Dienstleistungen hervor.
z.B. Apples iPhone, wer hätte ums Jahr 2000 gedacht, dass man irgendwann einen grossen Teil der elektronischen Kommunikation auf einem Telefon vornimmt.

– Strukturinnovationen
Durch veränderte Strukturen können Synergieeffekte wahrgenommen werden.
Die gesamt Aufbauorganisation sollte stetig hinterfragt werden. Muss alles noch inhouse gemacht werden etc.?

Der Innovationsprozess läuft in drei Schritten ab: Ideenentwicklung, Realisierung und Markteinführung. Sehr wichtig ist es dabei, dass das Controlling schon von Anfang miteinbezogen wird. Hauptaufgaben sind dabei die Zielfindung, Transparenzschaffung und die Kontrolle der Wirtschaftlichkeit. Die Hauptaufgabe des Controllings ist auch im Innovationsprozess die Ermittlung messbarer Daten. Verschiedene Milestones müssen festgelegt werden und regelmässig gilt es gegenseitiges Feedback vorzunehmen (monatliches Reporting, Sitzungen etc.).

– Innovationskennzahlen

Anhand welcher Kennzahlen lässt sich Innovation aber nun wirklich messen. Ich habe hier einige mögliche Vorgehensweisen zusammengefasst für ein funktionierendes Innovationscontrolling:

– Meilensteine
Über Fortführung oder Einstellung eines Projekts entscheiden oftmals die Intervalle zwischen Meilensteinen. Meilensteine sind wichtige Ereignisse im Gesamtprozess. Normalerweise gilt es nach dem Erreichen eines solchen ein Fazit zu ziehen, Kennzahlen auszuwerten und über das weitere Vorgehen zu beraten.

– Target-Cost-Management
Bei diesem legt man sein ganzes Reporting und Handeln konsequent dem Markt aus. Die erlaubten Kosten eines Produktes werden basierend auf dem Endpreis der Dienstleistung/Produktes berechnet. Z.B. weiss man für ein Schlauchboot kriegt man auf dem Markt einen Verkaufserlös von 500 CHF. Diesem Endpreis wird nun die gesamte Wertschöpfungskette untergeordnet.

– Earned-Value-Methode:
Sie vereint Angaben zum Zeitrahmen, zu den Kosten und dem Projektfortschritt. Grundlagen dafür sind die Plan-, IST- und Sollkostenrechnung. Wenn man die verschiedenen Werte kombiniert ergibt sich ein gutes Gesamtbild über den weiteren Projektverlauf einer Innovation.

Bilanzierungsgrundsatz bei Innovationen

Innovationen können in die Bilanz aufgenommen werden. Dabei wird unterschieden zwischen dem nichtmonetären und monetären Verfahren. F&E Kosten müssen gemäss IFRS getrennt werden. Forschungskosten stellen dabei einen sofortigen Aufwand dar, während Entwicklungskosten auf der Aktivseite bilanziert werden. Damit die Entwicklungskosten auch aktivierbar sind, müssen sechs Merkmale erfüllt sein (IAS 38):

– Identifizierbarkeit
– Verfügungsmacht (macht sich den Nutzen aus dem Vermögenswert zu verschaffen)
– Künftiger Wirtschaftlicher Nutzen (wie Erträge oder künftige Kosteneinsparungen)

Identifizierbarkeit: Ein immaterieller Vermögenswert ist identifizierbar, wenn er: [IAS 38.12]
– separierbar ist (fähig getrennt zu werden und einzeln oder als Teil einer Gruppe verkauft, übertragen, vermietet oder getauscht zu werden) oder
– auf einer vertraglichen oder rechtlichen Grundlage beruht, unabhängig davon, ob das Recht übertragbar oder von dem Unternehmen oder seinen sonstigen Rechten und Pflichten separierbar ist.

Fazit:

Ist eine Unternehmung innovativ und lässt neue Ideen zu, ist schon einmal ein sehr guter Grundstein gelegt für eine erfolgreiche Zukunft. Wird dieser Prozess von der Geschäftsleitung und dem Controlling auch noch gewinnbringend begleitet, steht einem erfolgreichen Tun nichts mehr im Weg. Wird das Controlling aber vernachlässigt, kann es geschehen, dass man sich in Ideen verliert und gewisse Sachen wirtschaftlich gar nicht machbar sind, bzw. sich bezüglich ROI nicht rechnen. Der Controller seinerseits ist auch sehr gefordert, da er über eine kreative Vorstellungskraft verfügen muss und die innovativen Leute verstehen muss. Wo steht die Welt wohl in 10 Jahren? Innovativ betrachtet würde ich sagen, dass wir dann nicht mehr selber Auto fahren müssen, wetten? 🙂

But what does this have an impact on controlling?Normaly when you hear Controlling you mainlythink about economic numbers and correlations evaluated. NovelControlling approaches say that innovation controlling is becoming increasingly important. Here innovations are divided into three divisions: processes, products and structure.

– Process Innovations:
These improve the final quality of the service or the product. E.g.     Saving production days through better organization of production sites / lines.

– Product Innovations:
Bring forth new products and services. E.g. Apple’s iPhone, who would have thought about the year 2000 that humans eventually make a large part of the electronic communications on a phone.

– Structural Innovations Here we talk about the effects of changing structures which result in generall synergies. The overall organizational structure should be constantly scrutinized. Must everything be done in-house, etc.?

The innovation process takes place in three stages: idea development, implementation and launch. It is very important that the controlling is already involved from the beginning. Main tasks are the goal setting, transparency creation and control of the economical value. The main task of controlling is also in the innovation process, the determination of measurable data. Several milestones must be established and mutual feedback is carried out regularly (monthly reporting, meetings, etc.).

– Innovation metrics

By which metrics innovation can be really measured? I have summarized some possible approaches here:

– Milestones About continuation or discontinuation of a project often decide the intervals between milestones. Milestones are important events in the overall process. Usually it applies to draw, evaluate key figures and advise on how to proceed after reaching such a conclusion.

– Target Cost Management This is based on the reporting and acting consistently from the market. The allowable costs of a product are calculated based on the final price of the service / product. For example, we know we can sell a boat in the market at a selling price of 500 CHF. This final price the entire value chain will be subordinated.

– Earned Value Method: It combines information on the time frame, the cost and the project’s progress. Foundations for are the plan, actual and target costing calculations. When you combine the different values it ​​gives you a good overall picture of the course of the project.

Accounting policy for innovation

Innovations can be included in the balance sheet. A distinction is made between non-monetary and monetary methods. R & D costs must be separated in accordance with IFRS. If the Controlling but neglected, it can happen that you lose yourself in ideas and certain things are not economically feasible.
