[:de]Projekte und mit Ihnen ein effizientes Projektcontrolling haben an Bedeutung gewonnen. Wachsende Globalisierung und Kostendruck haben den Druck zu Rationalisierungen erhöht. Eine Möglichkeit dennoch Kosten und Ressourcen flexibel einsetzen zu können, bieten Projekte, da sie zeitlich befristet und damit für Unternehmen überschaubar sind. Dennoch verlaufen Projekte nicht immer planungsgemäss. Aus diesem Grund ist es während der Projektdurchführung besonders wichtig, regelmäßig ausführliche Informationen über den Projektablauf zu erhalten und diese auch zu nutzen.

 

Definiton Projekt

Projektcontrolling ist Bestandteil des Projektmanagements. Nach der DIN 69901 steht Projektcontrolling für die

„Sicherung des Erreichens der Projektziele durch: Soll-Ist-Vergleich, Feststellung der Abweichungen, Bewerten der Konsequenzen und Vorschlagen von Korrekturmaßnahmen, Mitwirkung bei der Maßnahmenplanung und Kontrolle der Durchführung.“

Ein Projekt kann genau definiert werden durch folgende Eigenschaften:

  • Zeitliche Begrenzung
  • Festgelegtes Ziel
  • Personelle Restriktionen
  • Bereichsübergreifende Teamarbeit
  • Festgelegtes Budget
  • Komplexität

Es wird jeweils ein Ziel festgelegt, ohne am Anfang den Weg ins Ziel genau zu wissen (Einführung SAP, Anschaffung neuer Maschinen, Erschliessung eines neuen Marktes etc.).

In dieser Phase ist es wichtig eine Entscheidungsgrundlage zu erfassen. Diese unterteilt sich in die Beschreibung der Ausgangssituation, Beschreibung des Projektes, die Grobplanung des Projektes und die Zusammenstellung des Projektteams und Budgets.

Projektplanung

Sobald das Projekt freigegeben ist, geht es an die Planung. Hierbei wird ein Projektstrukturplan (PSP) erstellt. In diesem definiert man Leistungen, Termine, Ressourcen und Finanzen. Das Projekt wird hierbei in planbare und kontrollierbare Einheiten aufgegliedert, welche dann die Grundlage für die detaillierte Aufgabenverteilung im Projektteam bildet.

Projektrealisierung

Es gilt, umso besser die Planung, desto einfacher ist eine gute Umsetzung. Im wesentlichen erstrecken sich die Aufgaben des Projektmanagements und Projektcontrollings über die folgenden Bereiche: Anleiten und führen der Teammitglieder, die Zusammenarbeit der Teammitglieder koordinieren, Projektbesprechungen durchführen, Informationssammlung und Berichterstattung. Zusätzlich das Treffen von Entscheidungen, welches jedoch der Projektleitung allein vorbehalten ist. Wesentlich für den Erfolg des Projektes ist die stetige Überwachung und Dokumentation des Projektablaufs, da mittels dieser mögliche Abweichungen festgestellt werden können. Der Projektcontroller hat folglich in der Realisierungsphase ebenfalls die Aufgabe, die Einhaltung der Meilensteine zu überprüfen.

Nach langer und harter Arbeit ist der Moment gekommen, ein Projekt kann abgeschlossen werden. Dies gilt es sicherlich einmal zu feiern. Aber auch die Analyse ist wichtig, um für zukünftige Projekte dazuzulernen. Nach folgenden Punkten kann man bewerten:

Projektcontrolling

Beim Projektcontrolling unterscheidet man zwischen dem strategischen und operativen. Das strategische Projektcontrolling befasst sich vorwiegend mit der Entscheidungsfindung, welche Projekte vom Unternehmen durchgeführt werden und ist somit als langfristiger Prozess einzustufen. Das operative Projektcontrolling hingegen befasst sich auch während des Projektablaufs weiterhin mit Planungen und erarbeitet projektbegleitend weiterhin optimale Arbeitsabläufe und Ressourcennutzung.

Tools für strategisches Projektcontrolling:

  • Projektstrukturplan (PSP) : Eine Darstellung des Projekts auf einem hierarchischen Schema. Dadurch werden alle Tätigkeiten auf der Zeitachse eingetragen und Abhängigkeiten voneinander sichtbar.
  • Milestones (Meilensteintrendanalyse) : Ein bedeutender Teil des Projektcontrollings ist das Setzen von Milestones an angemessenen Stellen innerhalb des Projektverlaufs. Die Milestones stellen dabei ein verbindliches zeitliches Gerüst für den Projektablauf dar.
  • Nutzwertanalyse: Ziele bestimmen und gewichten / Punkte für die Projekte vergeben / Ergebnis feststellen und analysieren

Tools für das operative Projektcontrolling:

  • Leistungsmässiger Fortschrittsgrad: Hierbei wird der Ist Aufwand mit dem Planaufwand verglichen und analysiert.
  • Zeitlicher Fortschrittsgrad: Analog zum leistungsmässigen nur mit der zeitlichen Komponente berechnet.
  • Earned Value Analyse: Die Earned Value Analyse ist eine Gegenüberstellung von Plankosten, Sollkosten und Istkosten. Durch die Gegenüberstellung können die Ursachen für Abweichungen besser voneinander abgegrenzt werden. Zur genauen Veranschaulichung verweise ich gerne auf Wikipedia.

 

Mit Projektcontrolling steht und fällt das gesamte Projekt. Denn mit Projektcontrolling erhalten Sie Transparenz über Ihre Projekte und können bei Abweichungen sofort eingreifen – zum Beispiel neue Mitarbeiter mit einbeziehen, neue Lieferanten suchen oder auch mit dem Auftraggeber nachverhandeln. Je früher Sie tätig werden, desto höher ist die Wahrscheinlichkeit, dass Sie das Projekt erfolgreich abschließen.
